How to Stop Being the Bottleneck in Your Business

You’re not the bottleneck because you’re bad at your job. You’re the bottleneck because you’re good at it. Here’s how to stop being the bottleneck without losing what made you good.
You make good calls quickly. You catch details others miss. You hold the standard. For years that was exactly what the business needed. Then the business grew, and the habits that built it quietly became the ceiling.
This article walks through five steps for getting out of the middle.
Why delegating tasks doesn’t stop you being the bottleneck
Most advice about being the bottleneck is about delegation: write the SOPs, hire better people, use a decision matrix. Those things help, and many founders have already done them.
And yet the decisions still come back. You’ve said “just make the call” more times than you can count. Your team still brings it to you, and you still take it, because taking it is faster than watching it go wrong.
That’s the clue. The problem isn’t the task. It’s the pattern around it.
Step 1: See the pattern, without judging it
I never assume leaders are controlling because they enjoy control. More often, control has become a survival strategy. It made sense once. It kept the business alive.
So the first question isn’t “what are you doing wrong?” It’s “what happened that makes this behaviour make sense?”
Notice where you step in. For one week, keep a simple list of every decision that reached you and ask of each one:
- Did this genuinely need me?
- Who could have made it?
- Why did it come to me? Did they bring it, or did I take it?
Most founders are surprised by how many decisions they pull towards themselves.
Step 2: Count the cost honestly
Staying in the middle has a price that rarely shows up on the P&L. I call it the control tax. It’s paid in:
- Hours each week on decisions that shouldn’t reach you.
- Growth that waits for your attention.
- Good people who learn, accurately, that the real call is made by someone else.
- The leave you don’t take and the evenings that aren’t really yours.
Putting a number on it changes the conversation. The free Control Tax Audit does exactly that.
Step 3: Work on trust, not just handover
Handing over a task is easy. Trusting what comes back is the harder, deeper shift. The discomfort lives in the space between giving an instruction and seeing the outcome.
Building tolerance for that space is a skill. Start small:
- Choose one recurring decision and genuinely let it go for a month.
- Agree the outcome you need, not the method.
- When it comes back to you, ask “what would you do?” before you answer.
- Resist fixing work that is good enough but different from how you’d do it.
You’ll feel the urge to step in. Notice it. That urge is the pattern.
Step 4: Hand over ownership, not just tasks
Teams rise to the level of ownership they are actually given, not the level they are told they have. If decisions still quietly route back to you, your team has learned that ownership isn’t real.
Real ownership means:
- Clear decision rights: who decides what, without checking.
- Permission to get it wrong and learn.
- Consistency. You don’t take it back the first time it goes differently.
Step 5: Look at the identity beneath the role
For many founders, being needed has become part of who they are. “If I’m not across everything, am I even doing my job?”
That belief is worth examining, because it drives everything above. Identity shapes beliefs, beliefs shape decisions, decisions shape habits, and habits shape culture. Change the identity, and the behaviour follows with far less effort.
The greatest compliment I can give a leader is not that everyone needs them. It is that they have developed other leaders.
What changes when it works
Fewer decisions reach your desk. Your team brings solutions, not questions. You take leave and the business keeps moving. Most importantly, you start to enjoy leading the business again rather than carrying it.
